A coat factory's "200-piece MOQ" almost always means 200 pieces per style, per color — which makes a three-colorway order a 600-piece order, not a 200-piece one.
The single most expensive misreading in a first outerwear order is treating a minimum as a collection total. It is not. Color multiplies the number, sizes divide it, and the multiplier is not the sewing factory's invention — it is inherited from the mill that dyes the cloth. This breakdown sets 52 verified data points against that arithmetic: what the number means, what a three-color order actually costs, where the constraint comes from, and where a factory has room to move.
A quote that reads "MOQ 200" from a coat factory almost never means 200 pieces in total. It means 200 per style, per colorway. Color multiplies the number. Size divides it.
JX Apparel Group's published minimum is 200 pcs per style, per color — the same shape of term most specialist outerwear factories quote, and the reason a three-color order is a 600-piece order. Sizes are then a curve inside each 200, not a fourth line of arithmetic. A factory running three lines at 40,000–60,000 pieces a month is not straining against a 600-piece order; it is quoting a 200 pcs per style per color production minimum because of what sits upstream of it.
China holds this position for a structural reason rather than a promotional one. Respondents to the 2026 USFIA Benchmarking Study rated China 4.0 out of 5 on MOQ competitiveness, ahead of every other sourcing country surveyed, with Turkiye the nearest emerging alternative at 3.4.
Offers of "MOQ 1" exist, but they describe a different production model. Fabrixa's own terms cover print-on-demand, not cut-and-sew outerwear. A factory in a category that shipped 407 million pieces from China in 2024 is not organised around single units.
Color multiplies the minimum. Size divides it. Nothing about the size curve adds a third multiplier.

MOQ competitiveness scores are survey ratings from USFIA members, not published factory minimums. The 200 pcs figure is JX Apparel Group's own published term, not an industry norm.
One style. Three colorways. A 200 pcs per style per color minimum. That is 600 pieces, not 200 and not 3,000.
Split each 200-piece colorway across the conventional 1:2:2:1 women's size curve and the per-size counts land at 33 Small, 67 Medium, 67 Large and 33 X-Large. Adding a fifth size does not raise the 200. It thins every bucket. A brand that insists on XS through 2XL inside a 200-piece colorway is ordering roughly 30 pieces per size — a depth at which one strong week of sales clears the middle of the curve and strands the ends.
The development spend follows the same logic. Sampling runs 7–10 working days and bulk 15–25 days after PP sample approval, with samples charged at 1.5–2× the bulk unit price and refunded against the order. Those are per-style costs. So is a strike-off: Michael Jon Designs charges $150–$400 per design on its own rate card as published in 2026, and its own terms say that fee holds regardless of colorway count.
Fabric is where color starts to cost real money. At roughly 1.8 m of shell per outerwear body — a 2017 published raincoat calculation, and a structured wool coat with facings, under-collar and full lining consumes materially more — a 200-piece colorway needs somewhere north of 360 m of one dyed cloth. Three colorways need three of those lots.
Adding a size does not raise the minimum. It thins every bucket inside it.

The 1.8 m fabric figure is a published raincoat calculation from 2017 and is used here as a floor. Structured wool coats with facings, under-collars and full linings run higher. The 33/67/67/33 split is arithmetic on a 200-piece colorway and the 1:2:2:1 convention, not a measured distribution.
The per-color multiplier is not the factory's invention. It is inherited.
Weaverine publishes its own minimums as a ladder: no minimum on stock greige, 2,000 m per color to bleach, 3,000 m per color to solid-dye, and 5,000 m per design, color or treatment for embossing, print and most other finishes. Each processing step a cloth passes through raises the floor, and every one of those floors is stated per color.
Roopa's own published custom-color minimum runs 250–800 m per color depending on fabric weight. Consinee's own terms put custom-dyed cashmere-silk yarn at 500 kg minimum per color, against 200–500 kg per count for undyed greige — the difference is the dye kitchen. Across three independently checked vendors the custom-colorway band lands somewhere between 800 and 3,000 m, moving with fabric type and dye complexity rather than settling on one number.
Run that against the worked example. A 200-piece colorway consuming roughly 1.8–2.5 m of shell needs 360–500 m of cloth. A mill that will not dye below 3,000 m per color is asking for six to eight times that. The factory absorbing the gap either buys surplus cloth, finds a stock shade, or declines — and this is the mismatch that makes a per-color minimum feel arbitrary from the buyer's side of the table. Ninghow Apparel, a garment factory, publishes its own illustration of that same gap — an illustrative example put out by a factory, not measured industry data: a sewing floor may accept a 100-piece order while the mill behind it still requires a full 500 m per color. The order clears one minimum and fails the other.
The ladder also runs the other way. Weaverine's own terms put no minimum at all on stock greige and no minimum on digital printing — the cloth itself is not what creates the floor. The dye kitchen and the finishing line create it. That is why wool, cashmere and silk coat programmes built on a mill's existing shade card behave differently from the same coat in a bespoke color: the lot, not the unit, is the trading currency of the fibre chain, and where no lot has to be committed the minimum disappears.
Every finishing step a cloth passes through raises the floor — and every floor is quoted per color.

The question behind most MOQ negotiations is whether fewer colors at greater depth is cheaper than the reverse. It is, and the size of the saving is measurable.
Work+Shelter's own published comparison, as published in 2026, puts a 100-unit run at $26.80 per unit against $10.60 at 1,000 units — a premium of roughly 153%. The same source places the stabilisation point at 500–1,000 units, above which further volume buys margin rather than fixed-cost relief. For a coat programme built as 200 per colorway, consolidating three colorways into two at 300 each moves the whole order up that curve without raising total units — the same mechanic that sits underneath the full premium coat cost breakdown.
Below the mill's line the penalty is explicit. Szoneier Fabrics reports — as published in 2026, and about a third-party dye house it does not name — that a linen dyeing unit in Zhejiang charges a $70 setup fee and requires 300 m minimum for custom Pantone dyeing, with price per metre rising 20–30% below that threshold. The figure is one supplier's account of another company's rate card rather than either party's published term, and it is a snapshot of 2026 pricing.
2026 is a poor year to absorb that penalty. Nearly 90% of USFIA respondents expect higher sourcing costs this year and 100% expect higher textile raw material costs. Meanwhile the average FOB customs value of a Chinese-made women's coat entering the US fell to $9.53 in 2024 from $10.93 in 2022. Input costs are rising while category-level landed values are not — which is precisely the squeeze that makes an avoidable third colorway expensive.
Consolidating three colorways into two at greater depth moves the order up the cost curve without adding a single unit.

Customs unit values are category-wide averages across all women's woven coats and jackets, including low-price outerwear. They are not a benchmark for a premium wool coat's FOB price. The Work+Shelter cost curve and the Szoneier-reported Zhejiang dye-house fee are vendor-published commercial figures as published in 2026 and can change without notice.
There is genuine flex, and it sits almost entirely on the fabric side.
The largest lever is sharing one cloth across colorways or styles. Juyou Textile describes this as common mill practice rather than its own published policy: a custom-color threshold met across an order rather than per color, so three colors at 1,000 m each satisfy a 3,000 m requirement. Read it as one mill's account of how the trade behaves, not as a term any mill is bound to offer.
The second lever is stock. Abraham Moon's own published minimum for stock-supported apparel fabrics is one metre per design, in 10 cm increments — four orders of magnitude below a bespoke dye lot, because the dyeing already happened. John England publishes 6 m per color on stock plain piece-dyed linen and 12 m for a bespoke woven trial, which the mill itself describes as the lowest in the industry for woven, mill-made cloth. Contrado takes custom digital prints with no minimum. SwatchOn sells from one yard. Those levers are worth working through before conceding a colorway, and they are the same ones that drive cashmere coat MOQ economics in more depth.
Where there is no flex: a bespoke color below the mill's dye-lot floor. No amount of negotiation with the sewing factory changes what the dye house will run, and the supply base offering an alternative is thin. US fashion companies source textile raw materials from an average of 3–4 countries while sourcing finished garments from more than ten — the fabric side of the chain has far fewer doors to knock on. About 80% of Australian wool is processed in China before it reaches a Western coat at all.
A factory that says it cannot split a colorway is usually not protecting margin. It is quoting someone else's minimum.

Every vendor minimum listed is that vendor's own published term. The spread from 1 m to 5,000 m per color across named mills reflects stock versus bespoke, not one mill being more generous than another. The mixed-color threshold lever is Juyou Textile's description of wider mill practice, not a published policy of Juyou's own.
The expensive first-order mistake is rarely the MOQ itself. It is buying breadth on a style with no sell-through history.
Canada Goose names the mechanism in its own filings. A single quarter's inventory build of C$103.6m is attributed to "expanded product assortments" and "increased product newness" alongside a larger order book. The same company carries a C$46.4m provision for inventory obsolescence — roughly 9.5% of its inventory balance on the company's own two disclosed figures — split C$14.6m against raw materials and C$30.9m against finished goods. Over-ordering shows up on the balance sheet twice: once as unsold coats and once as unused cloth.
Ralph Lauren quantifies the sensitivity directly. A hypothetical one-point increase in inventory reserves would have cut Fiscal 2026 gross profit by about $3m.
Units and dollars also drift apart. Columbia Sportswear's inventory dollars were flat year over year at fiscal 2025 close while units fell about 11% — the same money bought materially fewer pieces. And a fourth colorway multiplies return exposure in the channels most small brands sell through: AIMS360 puts ecommerce return rates at 25–35% against 5–10% for big-box in store.
Against benchmarks of 65–70% sell-through for replenishment product and markdown escalation below 60%, a fourth colorway with no data behind it is a 200-piece bet, not a merchandising decision.

Seven questions, each with a number behind it, turn an ambiguous quote into a costed plan.
Is the minimum per style, per colorway, or both? Which mill supplies the shell, and what is its published per-color minimum? Can two colorways share one base cloth? Is there a stock shade close enough to the target? What does a lab dip or swatch cost, and is it refundable — Bute Fabrics charges GBP 0.50 per 10 cm square and does not refund it. Is trade pricing gated behind an annual commitment, as John England's GBP 1,200 threshold is? What is the reorder minimum?
Two more are worth asking about timing rather than terms. Average order backlog across the textile value chain eased to 2.3 months in July 2026, with capacity utilisation at 71%, and garment producers' own business-situation balance fell from +5pp in May to -25pp in July. A factory with a thin book has more reason to talk the colorway plan through with the factory directly than one quoting from a full one.
Finally, ask for what should be immediate: a named QC sequence and a certificate number. A five-stage inline process and a BSCI audit number should come back the same day, not after a week of internal checking.
Ask which mill supplies the shell and what its per-color minimum is. That single answer explains most of the quote.

Every figure was checked against the originating organisation's own page, filing or dataset before inclusion. Where a number is a named vendor's own published order term — a mill's minimum, a factory's lead time, a print studio's strike-off fee — it is cited as that vendor's own term and never as an industry norm; the spread between named mills in this article runs from 1 metre to 5,000 metres per color, which is precisely why no single figure can stand in for the market. Institutional survey data comes from USFIA/University of Delaware and ITMF; trade volumes and unit values come from UN Comtrade's HS 6202 records; inventory and obsolescence figures come from companies' own SEC filings.
Of 52 data points, 44 are Tier 1 with the primary source confirmed (84.6%), one is Tier 2, four carry multi-source Tier 3 consensus and three are Tier 3-flagged single-vendor claims that carry a visible inline qualifier in the body text above. A large volume of MOQ material circulating online could not be traced to any primary page and was excluded, including several widely repeated MOQ-by-category tables and a per-colorway yardage calculation that appears under multiple false attributions.
